After talking about customer tribes, the question I get most is: “How do we start one?”
My honest answer: please don’t start with a Secret Santa.
Community can’t be forced. Brands that try to launch a group, a hashtag or a members’ club before the basics are in place usually find it doesn’t take. You earn the right to community. And almost every step of earning it runs through order fulfilment.
Rung one: reliable, every time

This earns trust. The right item, in the right condition, when you said it would arrive. It’s the least glamorous rung and the one most brands underestimate, because when it works, nobody notices. When it doesn’t, everybody does.
Rung two: an experience worth noticing

This earns attention. The moment of opening the parcel feels considered, like it came from the brand rather than a warehouse. It doesn’t have to be expensive. It has to be intentional.
Rung three: something worth sharing
This earns reach. The experience is good enough that customers want to show someone. They film it, photograph it, mention it to a friend. Now your parcels are doing marketing on your behalf.
Rung four: belonging

Only now does community have anything to grow on. Customers who’ve trusted, noticed and shared start to feel like members. And members behave very differently from buyers.
Why you can’t skip the bottom rung

Every rung is built on order fulfilment. Skip the basics and community never starts, because you can’t build belonging around a brand that turns up late and wrong.
There’s a fair caveat here. If you’ve already built a strong, loyal community, they’ll forgive a great deal. Goodwill buys you patience. But it’s earned first, and it isn’t bottomless, especially once you start to grow and those early fans are joined by customers who don’t know you yet.
The brands that choose the “stack it high, sell it out, send it out cheap” route can do well for a while. But nobody films those parcels arriving, and nobody keeps the box.
Bringing it all together
It’s an idea I keep coming back to. Great order fulfilment is marketing that just happens to arrive in a box. It brings you customers you didn’t pay for, stops you re-buying the ones you’ve already had, decides whether they come back, and at the far end turns buyers into a tribe that can’t be tempted away.
That’s a twin lever on both ends of the CAC to LTV ratio. And in most businesses, it’s still filed as a cost.
The first step is knowing which rung you’re really on. Even sharp operators tend to place themselves a stage ahead.
